Modularizing the dialogue sprites was probably one of my best ideas so far.
I'm dealing with a fairly limited number of modules and it's already doing wonders.
Messed around a bit and discovered some facial expressions I didn't know Sha could make.

Changed how the poncho is shaded.
I've finished breaking down the base sprite into different modules.
