How about a prosthetic limb? That would make the character immediately more visually interesting and distinct while implying the backstory. Too extreme? It's possible to do this in a subtle and tasteful way. Execution is all that matters!

You can accomplish some decent animation simply by separating several parts and translating them around. Some of the longer feathers on her wings have very subtle edits but even then it's mostly just sections of pixels nudged over.

LRT: Though similar, Shiny Mega Gengar and Gigantamax Gengar have some subtle & cool differences. Gmax: piercing pink eyes and a darkened mouth (relative to original). Mega Gengar had a pink gradient on its actual body while the Gmax's all white (setting aside Gmax energy aura).
