Depending on the piece I probably use between 20-50?
though 80% of those are usually duplicates, I duplicate sketch layers and (if i'm painting) shading layers so i can go back if i mess up :0
So i guess you could say i use 1-2 layers in paintings but keep a ton of backups?

I did a custom edit for 's lich mech Koshei (and its soul vessel duplicate) from the game we both play! The base is from the token editor at with the robes redrawn by me! This is a completely normal mech. Don't worry about it.
