A Thought: The original guar concept art is so far from their finalized design that they could honestly introduce the concept version as a different creature that exists in-universe very easily.

interestingly, it looks like the GUI mockups for Persona 3's battle screen (found as leftovers in the game's files) contain mockups for not only Minato's final appearance, but his initial concept design as well. I wonder if they were made before his look was finalized.
