I kinda feel like that the Iron Warriors were from a different idea, but were later repurposed to fit the Iron King story.
They removed his head, and the axe was modify to look more like a giant mace. Curiously enough, the Smelter Hammer says that it was originally an axe.

Here's a closer look at the Chime of Screams.
The concept art gives a clear picture of what it's supposed to be. It kinda looks like a creepy Humanity sprite, doesn't it?
It also reminds me a lot of a Teru teru bōzu, albeit a disturbing one.

I'm fascinated by the giant figures in concept art for Kiln of the First Flame.

The Spotted Whip you get by trading the soul of the Demon of Song it's supposed to be the Demon's tail, a small detail better seen in concept art.
I imagine it was a tail cut at some point.
