I just changed my entire asset pipeline to use indexed color, which made all the old assets go bananas.
It's actually fixed as of a few minutes ago - the flat fills and soil textures are now using the same scenery palette(s), and Pili has her own unique one.

I'm still on the fence on making artwork in this way, sketch-lineart-basecolor-shading. It's not bad, but certainly less fun to me.
On the flip side this is the non-destructive pipeline that I think is needed to finish a big work that takes 10+ hours.
I was just learning Unity's 2D Animation pipeline, so I kept Spud's frame count pretty low and relied on the scale tool to give him more squash and stretch.
Here are the sprites for his leap/walk, his sneak, and then an unused dizzy animation for when he ran into stalagmites.
Raven's model. He somehow got 2 heads. Bottom right one seems to be the one used in game. Bottom left might be what they use in a CG where they need him to have a drastically smaller head. As I thought, the character pipeline changed after Johnny's model in sign.
